Client Overview
Our client established themselves as the second largest winemaker in the U.S. with distribution in 90 countries worldwide. Our client's winery ships product to a set of regional distribution centers by rail and from RDCs to distributor companies by full truck loads. A 3PL subsidiary provides all transportation services for the winery and outside companies.
The corporate vision of our client is, "to become the most innovative global marketer and distributor of wine." In order to achieve their vision, they have determined that their corporate priorities must include the expansion and strengthening of their distribution network.
Project Description Summary
Our client requested help defining a strategy to replace a Transportation Management System (TMS) solution that was no longer supported. MEB Consulting was retained to lead the solution selection process.
Role and Approach
MEBC contracted directly with the client's IS department that supports both the winery and the 3PL organizations. A team of key business managers, users, IS business analysts, and IS technical managers were established. The following steps were used by the MEBC team to complete the project:
Identified key benefits the new solution would need to attain
Defined savings known to the client and identified others of which client was not aware
Developed the ROI to define the project budget
Defined the solution requirements
Defined the "To-Be" processes required
Developed the RFI and RFQ documents
Managed the vendors responses and demonstrations
Documented the vendor capabilities against the requirements
Scored and ranked the vendors
Facilitated selection of the vendor with whom to begin negations
Defined negotiation strategies for the leading vendor

MEBC is currently engaged in a follow-on project to fully assess the capabilities of the selected vendor. A Project Blue Print will be delivered at the end of the assessment that will become the project implementation plan.
